Customer Journey Mapping

A customer journey map is a visualization of the process a person goes through to accomplish a goal — combining storytelling and data to help teams understand customer needs, emotions, and friction points across every touchpoint and channel (Nielsen Norman Group, 2026-07-15 review).


What it is

NNGroup defines five components shared by all journey maps (as-of 2026-07-15):

  1. Actor — the persona the map follows (one persona per map; multiple personas = multiple maps)
  2. Scenario + Expectations — the specific situation and what the actor hopes to achieve
  3. Journey Phases — the high-level stages of the experience (e.g. Awareness → Consideration → Purchase)
  4. Actions / Mindsets / Emotions — what the customer does, thinks, and feels at each phase
  5. Opportunities — the "so what" layer; where ownership and KPIs are assigned to observed pain points

NNGroup distinguishes journey maps from two related artifacts (as-of 2026-07-15):

  • Service Blueprints — extend journey maps by adding the business's internal processes behind each touchpoint; the standard next step after mapping
  • User-story maps — used in Agile for planning/implementation, not for discovery or empathy-building

VWO (2026-07-28) identifies four types of journey map by purpose: Current State (how customers interact today), Day in the Life (daily activities regardless of brand interaction), Future State (anticipated future steps), and Service Blueprints.


Ecommerce journey stages

Different frameworks slice the journey differently. Three prominent models:

Shopify 7-stage model (2025-02-10):

Braze lifecycle-stage model (2025-06-25): four stages map the customer's relationship intensity rather than linear purchase stages: Loyal (consistently engaged), Active (regularly interacting), Lapsing (declining engagement — re-engagement opportunity), Inactive (dormant, potentially recoverable).

Klaviyo post-conversion model (last-modified 2025-11-05): focuses on Purchase → Retention → Advocacy, explicitly designed to surface which automated flows are missing and how to prioritise them by potential impact and implementation difficulty.

McKinsey consumer decision journey (originally 2009; updated 2015): argues the traditional purchase funnel was superseded — shoppers add and remove brands across an iterative consideration loop, and a post-purchase loyalty loop continuously pressures brands to deliver superior experiences.


Fashion and luxury retail — specific considerations

Corrado Manenti (luxury marketing consultant, 2026-06-15) argues that standard five-stage linear journey maps fail for fashion specifically because:

  1. The path is non-linear with multiple re-entries (a customer may browse, leave, return weeks later)
  2. The decision matures across multiple visits, not in one session — optimising single-visit CVR disrupts the natural process
  3. The post-purchase phase persists for years (wearing, styling, re-purchasing), making it the longest phase
  4. The highest-impact moment — trying on in a fitting room — leaves no digital trace

Manenti proposes a seven-phase model for fashion: Innesco/Trigger (months, largely ungovernable), Esplorazione/Exploration (weeks), Prova/Trial (minutes — the fitting room is where "pre-possession" occurs and is the highest impact-to-duration moment in the entire journey), Esitazione/Hesitation (days to weeks, dominated by fear of mistake), Acquisto/Purchase (minutes), Convivenza/Living-with (years), Ritorno/Return (months to years).

Manenti recommends a six-row map format for fashion: (1) customer actions; (2) touchpoints; (3) dominant emotion (desire, projection, fear, justification); (4) real time elapsed in days; (5) who decides (companion/advisor weight); (6) "what we change on Monday" — without the last row, the map is decoration, not a tool.

Manenti also recommends measuring days between first contact and purchase and number of visits rather than single-visit conversion rate, as staff incentivised on single-visit CVR disrupt the multi-visit decision process.

Standard ecommerce checkout optimisation vs. luxury fashion hesitation: Shopify's ecommerce methodology recommends removing every possible friction point at checkout (address autocomplete, faster payment, eliminating objections). Manenti's "Arte del Rallentamento Strategico" (Art of Strategic Slowing) explicitly argues that adding ceremonial friction — more time, human presence, deliberate pacing — at the hesitation stage is more profitable than removing it. These frameworks are consistent within their respective market segments (mass ecommerce vs. high-consideration fashion), but present a genuine strategic tension for mid-market fashion ecommerce teams deciding which logic to apply.


Touchpoints and the emergence of dark touchpoints

Userpilot (2026-05-27) proposes a three-tier touchpoint classification:

  • Owned — team fully controls: website, in-app flows, onboarding emails, surveys
  • Partner-managed — brand appears but another party controls: review platforms, analyst reports, affiliate content
  • Dark — invisible to the brand: peer recommendations via Slack/WhatsApp, LLM-generated shortlists

A UC Berkeley California Management Review paper (Chauhan and Jayswal, April 2026) cited by Userpilot introduces a new dark-touchpoint category: LLM/agent-mediated buying decisions where unstructured pricing pages or thin documentation effectively render a product invisible to Agentic Commerce agents — "if products are not machine-readable they can be invisible to AI agents."


Journey mapping vs. journey management vs. journey analytics

NNGroup identifies three competencies of journey management: Insights (research), Design (experience design), and Orchestration (real-time personalised delivery via AI/ML at scale). Orchestration is the most technically demanding and typically requires specialised real-time interaction-management platforms.

Braze (2025-09-22) identifies five data types feeding journey analytics: behavioural (actions taken), transactional (purchases, renewals, refunds), engagement (responses to comms), sentiment (surveys, support logs, reviews), and contextual (location, device, time of day). Zero-party data — proactively shared by the customer — is described as "the most reliable signal of what a customer wants."


How to build a journey map

NNGroup (process article, originally 2017-05-28) defines five sequential phases:

  1. Aspiration and allies — form a cross-disciplinary team and define scope
  2. Internal investigation — gather existing data across silos (analytics, support tickets, CRM)
  3. Assumption formulation — create a hypothesis map from internal knowledge
  4. External research — validate via qualitative fieldwork (contextual inquiry, diary studies)
  5. Narrative visualization — combine into a shared visual artifact

NNGroup emphasises: journey maps must be grounded in qualitative research; quantitative data alone cannot build a story. Actions, thoughts, and emotions should come from field studies and contextual inquiry, not assumption.

Shopify (2025-02-10) recommends blending quantitative behavioural data (traffic sources, navigation flow, exit rates, Session Replay) with qualitative Voice of Customer (VoC) inputs (support tickets, post-purchase surveys, user testing).

Shopify also states maps should be updated monthly or quarterly, or whenever: the website is redesigned, a new product launches, a new marketing channel is added, or a new market is entered.


Personalisation gap — why journey mapping matters

Klaviyo (2025-11-05) reports that 74% of shoppers expect brands to deliver more personalised experiences, but only 27% actually recall receiving a personalised discount or offer in the past 6 months — a gap that journey mapping is positioned to close by surfacing which touchpoints are impersonal.

Braze/Deloitte (2024-12-12) reports consumers recognise just 43% of their experiences as personalised — a different metric (recognition vs. recall) indicating significant headroom regardless of methodology.

Braze (2024-12-12) BFCM data: 76% of all messages sent by retail customers aiming to drive purchases were multi-channel (up 23% YoY); Braze retail customers sent 10× more WhatsApp messages during BFCM 2024 vs BFCM 2023 — signals that coordinated cross-channel journeys are becoming the execution baseline, not an advanced capability.


Peak-end rule and prioritisation

NNGroup (2020-03-22) cites the peak-end rule: the lowest point in a journey has a particularly damaging impact on the overall brand effect of the experience — identifying and prioritising the deepest friction points is therefore the highest-return analysis activity. This is the analytical frame for translating a journey map into an action backlog.

NNGroup also identifies channel transitions as a primary source of friction in Omnichannel Retail journeys — pain points appear when users switch devices or channels (e.g. clicking an email CTA that lands on a homepage rather than the relevant offer, or losing form progress when switching from mobile to desktop).
